For Amazon FBA sellers, private-label brands, distributors and hotel procurement teams, a factory quote is useful only when every cost assumption is visible. A low unit price can be offset by a high packaging volume, a separate branding MOQ, or a lead-time promise that excludes artwork and sample approval.
This importer playbook turns an RFQ into a comparable decision. It separates product MOQ, customization MOQ, production milestones and freight inputs so the buyer can approve a quote on evidence rather than on one headline number.

Separate Product MOQ From Customization MOQ

Ask the supplier to state the minimum quantity for the standard pillow, the foam specification, the cover fabric, the logo method, the unit pack and the master carton. These are often different cost elements, even when they appear on one quotation.
For a low-MOQ launch, keep the foam core and carton format close to an existing factory standard, then isolate the requested custom elements. A woven label, embroidery, printed insert or custom color can each trigger a different setup condition.
  • Product MOQ: the minimum units for the selected core and cover construction.
  • Fabric MOQ: the minimum meterage or roll quantity for a non-stock color or composition.
  • Branding MOQ: the minimum run for woven labels, embroidery, heat transfer or printed packaging.
  • Packaging MOQ: the minimum quantity for a custom carton, sleeve or insert.

Build an RFQ That Produces Comparable Tiers

Send one specification sheet and request at least three volume scenarios based on your forecast. Each scenario should retain the same pillow dimensions, foam target, cover construction and pack-out assumptions unless the supplier clearly marks a change.
Request EXW and FOB terms separately when you are comparing factories. Keep tooling, sampling, artwork setup, inspection and carton charges visible instead of burying them in the unit price.
  • Core: dimensions, density target, tolerance, profile and recovery test condition.
  • Cover: composition, fabric weight, color reference, zipper, shrinkage and pilling test method.
  • Branding: logo file format, Pantone reference, label position and approval sample.
  • Pack-out: vacuum ratio, unit-pack dimensions, master carton dimensions, units per carton and gross weight.

Model Landed Cost Before Choosing the MOQ Tier

Use the same cost model for every supplier. The model should show the quoted unit price, packaging cost, carton volume, ocean freight assumption, destination charges, duty or preference eligibility, and the final delivery leg to your warehouse or FBA preparation point.
Do not treat a compressed carton as a guaranteed freight saving. Ask for the packed dimensions and verify the compression condition on an approved production sample before using the CBM in a booking model.
  • FOB or EXW price: identify what is included and the quotation validity period.
  • Master Carton CBM: calculate from the final carton dimensions, not a loose-pack estimate.
  • Shipment basis: compare LCL and FCL using the same port pair, cargo-ready date and carton count.
  • Import assumptions: verify HS classification, origin documents and any market-specific preference before using a duty estimate.

Lock Lead-Time Milestones Into the Purchase Order

A lead-time number is incomplete unless it says when the clock starts. Put deposit receipt, artwork approval, sample sign-off, material readiness, production completion, inspection and cargo-ready dates in the order record.
Ask the factory to identify the dependency behind every date. Custom foam, non-stock fabric, packaging artwork, peak-season capacity and a repeat inspection can each move the shipment date, so they should be treated as milestones rather than hidden exceptions.
  • Sample approval: no bulk production before the signed sample and revision code are recorded.
  • Material readiness: confirm the foam lot, cover fabric and branded components before cutting or molding.
  • Inspection window: reserve time for an agreed AQL or final random inspection before cargo release.
  • Freight handoff: align carton count, packing list, invoice and booking data before pickup.

Use a Quote Review and Reorder Control

Before accepting a tier, compare the supplier's assumptions line by line with the approved specification. Record the chosen tier, open points, quote expiry, change-control owner and the evidence required before release.
For repeat orders, review actual sell-through, remaining stock, production capacity and transit planning together. A rolling reorder decision is only reliable when the supplier reports lead-time changes early and the packed-cost model uses current carton data.
